Anyway, basically, I use Photoshop to draw each doll, keeping all the moving parts on their own separate layers. Then I import the .psd into Adobe Imageready, where I move the parts around and adjust the timing to create the animation.
If you don't have Photoshop or Imageready, you can also just make a bunch of still images of the individual animation frames, then import the stills into your run-of-the-mill .gif-compiling freeware to turn it into a moving image. Before I got Imageready, I used to use MS Gif Animator, which is a pretty basic-yet-reliable program to use.

That is true, but I love the detail you put into the shading and stuff like that. I can't shade worth anything, haha.
